A short-form video go-to-market playbook beyond “post consistently”
Choose TikTok, Reels, or Shorts from audience evidence, build useful repeatable formats, measure the path from retention to business value, and know when to continue or stop.
Short video is a channel, not a strategy
Choose short-form video only when the ICP watches on a specific platform and the pain, workflow, transformation, craft, or point of view can be shown quickly. A fashionable format cannot repair an unclear audience or offer.
Define one viewer, one recurring promise, one next action, and no more than three content pillars. Test for four weeks if the cadence is sustainable; do not judge the channel from one viral or low-view clip.
Use three evidence-led content pillars
Pain/mistake content diagnoses a concrete situation. Demonstration content shows steps, teardown, before/after, workflow, or product use. Proof/learning content shares a real question, experiment, limitation, objection, or decision.
- Open with the problem or visual proof in the first frame—not a logo.
- One clip communicates one idea to one audience.
- Teach or demonstrate in at least half of early clips.
- Use readable native captions and evidence you own or have permission to show.
- Use one proportionate CTA: save, comment a case, view an example, join, book, try, or buy.
A useful 20–35 second structure
The GTM Coach drafts one script at a time with the shot, spoken line, on-screen text, caption, CTA, hypothesis, and review metric. Adapt native framing for each platform instead of reposting an identical watermarked export.
- 0–2 seconds: concrete hook and visual proof.
- 3–8 seconds: who and when the advice applies.
- 9–25 seconds: demonstrate one to three steps, examples, or the before/after.
- Final seconds: one next action matched to viewer intent.
Measure the whole path
Viewed-versus-swiped, early retention, completion, and rewatches diagnose the creative. Saves, shares, substantive comments, and repeat viewers diagnose value. Qualified profile/site actions, conversations, subscriptions, bookings, activation, and purchases are the business outcome.
High views with the wrong audience or no action are not success. Low early retention suggests a hook/first-frame test. Strong saves with weak conversion suggests useful content but a poor offer transition. Change one major variable at a time.
FAQ
Which platform should I choose: TikTok, Reels, or Shorts?
Choose from evidence about where the named audience already watches and acts, plus the founder’s ability to sustain the native format. Do not choose from generic platform size.
How often should a small project post short videos?
Start with three concepts, then three to five clips per week only if sustainable for a four-week test. Quality of learning and audience fit matter more than a universal frequency.
Are views a useful GTM metric?
They diagnose distribution, but the primary metric should be a qualified action closer to value: conversation, subscription, booking, activation, or purchase.
